It is deciding, right now, whether your people bring you the truth early or manage you with a performance,\u201d<\/em><\/strong><br><br>says <strong>Elly Chapple<\/strong>, author of <em>Diagnosis: Human<\/em>, TEDx speaker and leadership expert specialising in human connection, psychological safety and nervous system regulation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Before any team can truly collaborate, before trust can be built or culture can shift, something more fundamental needs to happen. <strong>People need to feel safe and regulated in the presence of one another.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Elly Chapple has spent her career exploring the human side of leadership and communication. With a background in Human Resource Management and the Psychology of Human Communication, she works with leaders and organisations to understand how our emotional states influence the way we connect, communicate and perform.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Her approach centres on a simple but powerful idea: <strong>the state we bring into a room matters.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">On <strong>1 October 2026, from 9:00\u201310:00 AM CET<\/strong>, Elly will join the <strong>EGN LIVE Studio<\/strong> for a global webinar exploring <em>The Future of Teamwork Starts with Human Connection<\/em>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Ahead of the webinar, we spoke with Elly about the connection between nervous system regulation, leadership and high-performing teams &#8211; and why creating better collaboration may start with something as simple as taking a breath.<\/p>\n\n\n\n<h2 id=\"h-trust-starts-before-words\" class=\"wp-block-heading\"><strong>Trust starts before words<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">We often talk about trust, psychological safety and collaboration as essential ingredients of high-performing teams. But Elly believes we need to go one level deeper to understand what makes these things possible.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>\u201cThe nervous system is where all of these things begin,\u201d<\/em> she explains.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Trust can only truly embed in a team when people feel safe in each other\u2019s presence. Psychological safety creates that internal sense of trust, which then influences whether people genuinely collaborate.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Elly describes this as the <strong>\u201cPulse of Intention\u201d<\/strong> &#8211; the emotional conversation we carry into a room before we say a word. It can be expressed through movement, facial expressions, hands, positioning, breathing and tone of voice.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>\u201cWhat I call the Pulse of Intention speaks before any words,\u201d<\/em> Elly says.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And because emotional states are contagious, our state inevitably influences those around us.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>\u201cIf you are unaware of your own Pulse of Intention, you will directly influence the people around you anyway, positively or negatively,\u201d<\/em> she explains.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For leaders, this makes self-awareness more than a personal development exercise. It becomes a fundamental part of creating psychological safety, building trust and enabling collaboration.<\/p>\n\n\n\n<h2 id=\"h-what-regulation-looks-like-at-work\" class=\"wp-block-heading\"><strong>What regulation looks like at work<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">So, what does it mean to be regulated in a workplace?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">According to Elly, regulation is visible in someone whose emotional state is steady, calm and balanced. Rather than reacting automatically, they are able to respond with intention.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>\u201cIf we are regulated, it is a state of coherence that draws people towards us, because we are not displaying reactivity; we are carrying responsivity,\u201d<\/em> Elly says.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The opposite can also be felt. A leader may appear calm on the surface, but emotional states are difficult to hide. Teams often sense tension or discord before anyone explicitly acknowledges it. And when people cannot understand what is happening emotionally, uncertainty enters the room.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Is something wrong?<br>Is it me?<br>Have I done something?<br>Are they angry?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That creates an unease that festers, because there is now real relational uncertainty in the space: nobody knows where they stand.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This distinction is important.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">People can handle uncertainty about a difficult problem. What is much harder to handle is <strong>relational uncertainty<\/strong> &#8211; not knowing where you stand with the person leading you. A regulated leader creates certainty in the relationship, making it safer for the team to hold uncertainty about the work itself.<\/p>\n\n\n\n<h2 id=\"h-leaders-set-the-emotional-ceiling\" class=\"wp-block-heading\"><strong>Leaders set the emotional ceiling<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Leadership has always been about more than setting direction and making decisions. Leaders also influence the emotional environment in which those decisions are made.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>\u201cOur lane leaks into other people whether we intend it to or not,\u201d<\/em> Elly says.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">When a leader enters a room carrying unexamined frustration, anxiety or pressure, the team can feel it before the first words are spoken.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Elly refers to the concept of <strong>limbic resonance<\/strong>, describing how emotional states can transmit between people. In practical terms, a leader\u2019s state can set the emotional ceiling of the team. People cannot settle beneath a leader who is spiking above them.<br><br>This has a direct impact on performance. One of the most important questions is whether <strong>truth travels<\/strong>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Does someone bring a problem to their leader early, when it can still be solved? Or do they hide it, manage the leader&#8217;s reaction and wait until the problem becomes expensive?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The same applies to confidence. Elly points to research by Professor Paul Zak, which suggests that leaders in high-trust environments are more willing to ask colleagues for help rather than simply give orders.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Asking for help can signal confidence and security. By contrast, a leader who constantly performs certainty can unintentionally communicate that it is not safe to say <em>\u201cI don&#8217;t know.\u201d<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>\u201cTeams do not follow the performance. They follow the state,\u201d Elly explain.<\/em><\/p>\n\n\n\n<h2 id=\"h-the-power-of-the-pause\" class=\"wp-block-heading\"><strong>The power of the pause<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The good news is that creating a more regulated environment does not require another leadership programme, initiative or framework. In fact, Elly believes it is the opposite: <em>\u201cIt is a subtraction, not an initiative.\u201d<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Her most practical tool is <strong>the pause<\/strong>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Before walking into a meeting, opening an email or responding to something frustrating, take a breath and ask: <strong>What am I carrying in with me?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That small moment can create the space between reaction and response. From there, leaders can make a number of small but meaningful choices. Slow down slightly when opening a meeting, because your pace influences the room. Ask for help deliberately, because vulnerability can be a powerful trust signal. Give someone two minutes of your full attention, without a phone or competing distractions. And when you get something wrong, repair quickly.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>\u201cSaying \u2018I did not get that right, and I am sorry\u2019 restores more trust than getting it right first time ever could,\u201d Elly says.<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">None of these actions requires additional resources. They are simply different ways of showing up.<\/p>\n\n\n\n<h2 id=\"h-protecting-the-human-space\" class=\"wp-block-heading\"><strong>Protecting the human space<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The challenge becomes even more relevant as organisations accelerate their use of AI and technology. Technology can increase speed, automate routine tasks and give people back valuable time. But what happens with that time matters.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>\u201cIf technology buys us time and we immediately fill that time with more output, we have automated the human out of the working week,\u201d<\/em> Elly warns.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The opportunity is instead to reinvest some of that time in what technology cannot replicate: the human space where trust, honesty, connection and genuine collaboration are created.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For Elly, this is ultimately the shift leaders need to make in how they think about teamwork.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>\u201cI would change the belief that teamwork starts with strategy and structure, and that the human side is the soft layer on top,\u201d she explains.<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It is the other way around. Teamwork starts with the state of the humans in the room.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And for leaders, that means taking responsibility for their own state before expecting their teams to perform at their best. Your nervous system speaks before you do.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In a world where technology can increasingly replicate many functions of our work, the ability to create trust, psychological safety and real human connection may become one of the most important leadership capabilities of all.
